Your Ads Aren't the Problem (And the Maths Proves It)

What I told a room of e-commerce owners this week, plus the five numbers to check before you touch Ads Manager again.

I ran a live workshop this week for e-commerce owners, and I opened with a sentence that made a few people shift in their seats: your ads are not the problem.

I get it. Sales dip, you open Ads Manager, and the campaign becomes the obvious suspect. So you tweak the creative. You pause it. You boost a post and cross your fingers. Rinse, repeat, and quietly resent the whole thing.

After ten-plus years working in Meta Ads, here's what I actually see: running ads isn't a growth plan. It's one part of a sales engine, and when that engine stalls, the ads are usually the last place the leak is.

So this week's issue is the short version of what we covered. Grab a cuppa.

The five numbers

There's no universal "good" return on ad spend. Your pricing, margins and product costs are yours alone, so your break-even looks nothing like the business next door. Before you spend another dollar, work out these five:

  1. Average order value, over the last 30 days

  2. Gross margin and product costs, what it actually costs you to make or source the thing

  3. Break-even cost per acquisition, the most you can pay for a customer before you lose money

  4. Return on ad spend (ROAS), the revenue Meta attributes to your spend

  5. Marketing efficiency ratio (MER), total business revenue against total marketing spend

Here's the example I used live. One of my members sells a leather care product. It costs about $5 to make and sells for $20. That gap tells her exactly what she can afford to pay for a new customer, and it's the difference between breaking even and actually making money.

And ROAS? One client sits around 3.5. Another might scrape by at 1. Someone else hits 8. None of those numbers mean a thing until you know yours.

Three stories worth stealing from

Kathy was getting abandoned carts and couldn't work out why. She was running a traffic campaign, which attracts browsers. A sales campaign tells Meta to go find people ready to buy. We switched her objective to purchases, added retargeting for those abandoned carts, and fixed her dashboard so she was tracking the right numbers. Within three months she'd quit her part-time job. She only trades for about four months of the year, and in that window she's had multiple five-figure months at a 14.13 ROAS.

Nat had never run ads. Brand-new account, brand-new to all of it. She started at $10 a day, scaled to $20, and had her best month yet in September with just over $4,500 through her ad account. Small? Sure. But it's consistent, and it's profitable.

A reactivation campaign pulled $3,000 in a weekend. One of my members was launching a new collection and I asked, why not run an ad to every past customer from her ten-plus years in business? People who hadn't bought in years came back. Someone going quiet on your email list doesn't mean they've gone cold. They might just never have seen the email.

None of these wins came from a bigger budget or a cleverer ad. They came from fixing what sits underneath the ads.

What to do this week

  • Calculate your numbers. Break-even cost per acquisition and ROAS first. Everything else follows.

  • Walk your site like a stranger. I once audited a store where add-to-carts were healthy but purchases weren't. The cart button was at the bottom of the page. Don't get creative with the basics.

  • Pick one hero product. Get it converting consistently before you spread attention across the whole catalogue.
